Maybe you could put an extra foam pad or cushion of some kind where you sit, to make it more comfortable? That's what I ended up doing with my old lumpy futon mattress, when I couldn't afford to replace it ... it wasn't perfectly comfortable, of course, but it made sitting on it a lot more bearable...
